AI Won't Fix a Messy Process. It Will Speed It Up.

Give a chaotic office ten AI agents and you get chaos.
Faster.
More cooks in a messy kitchen
Imagine a restaurant kitchen where nothing is labelled.
Nobody knows where the salt is.
Every cook follows a different recipe.
Orders get lost.
Now the owner has a brilliant idea:
"Let's hire ten more cooks!"
Does the kitchen get better?
No.
Now there are ten more people asking where the salt is.
AI is those ten cooks.
The process problem
Meet Rajesh, a team lead.
His team's release process looks like this:
- Someone remembers to update the changelog (sometimes)
- QA gets told about builds on Slack (sometimes)
- The client gets an update email (if someone remembers)
Rajesh wants AI to automate all of it.
But there's nothing clear to automate.
Every release is done differently.
Clean first, then automate
Before adding any AI, I ask teams to write the process down.
Just steps.
Bad:
Automate our release process.
Good:
Our release process:
1. Merge to main
2. Generate changelog from merged PR titles
3. Post build link in #qa
4. After QA approval, draft client email
for me to review
Automate steps 2 and 3. Draft step 4.Once the steps are clear, automation is easy.
Before they're clear, automation is just guessing at high speed.
Signs your process isn't ready
- Two people describe it differently
- It lives in someone's head
- Exceptions happen every time
- Nobody owns it
Fix those first.
It usually takes an afternoon.
That afternoon saves months of automated chaos.
The good news
Once you've written the process down, it helps humans too.
New team members learn faster.
Fewer things get forgotten.
The AI simply makes a good process run itself.
Final thoughts
AI doesn't fix messy kitchens.
It hires more cooks.
So label the salt.
Write down the recipe.
Agree on how orders work.
Then bring in the AI cooks, and watch them actually help.
